E-Bike Battery Repair UK: BMS Replacement, Cell Swap or New Battery?

Quick answer: Most e-bike battery faults are cheaper to fix than replace. A diagnostic test is £20, a BMS replacement starts at £75, and a full replacement pack usually costs several times that. Which route makes sense depends entirely on what's actually failed — not the vague "the battery's dead" feeling most riders start with, which is why we test before quoting anything.
About this guide: This is about what happens once something's already gone wrong — repair vs replace, and what it costs. If your battery still works but the range has gradually dropped off over months or years, see our guide on battery lifespan and normal ageing instead. If it's fully charged but simply won't power the bike at all, our fully-charged-but-not-working troubleshooting guide covers that specific symptom in more depth.

The Three-Question Test: Repair or Replace?

Before we even open the case, three things tell us most of what we need to know:

QuestionWhat it tells us
How old is the pack, and roughly how many charge cycles?A 4–5 year old pack with heavy use is a replacement candidate even if the immediate fault is repairable — see our lifespan guide for typical ranges by use pattern.
Did it fail suddenly, or has it declined gradually?Sudden failure (won't charge, cuts out, dead overnight) points to a BMS or connection fault. Gradual decline over months points to normal cell ageing, which repair doesn't fix.
Is it one specific symptom, or general reduced range?Specific symptoms (won't charge, cuts under load, cells not balancing) are usually repairable. Across-the-board reduced range on an otherwise healthy pack is ageing, not a fault.

A young pack with a sudden, specific fault is almost always worth repairing. An old pack with gradual, general decline almost always isn't. Most real cases sit somewhere between the two, which is exactly why we run a proper diagnostic test rather than guessing from a description over the phone.

Option 1: BMS Replacement

The Battery Management System (BMS) is the small circuit board that protects the cells, balances charge across them, and communicates voltage and capacity to your display. It's a separate, replaceable component — not the cells themselves — which is why a BMS fault is usually the cheapest and fastest fix on this list.

What it fixes: failure to charge at all, cells not balancing correctly, the BMS cutting the power under load or on hills, and inconsistent voltage readings on the display that don't match how the battery actually performs. These are the most common faults we see on the bench, and they're frequently mistaken for "the battery is dying" when the cells underneath are still perfectly healthy.

What it costs: BMS replacement starts at £75 for 36V packs, with a small voltage-dependent surcharge for higher-voltage systems — see the full breakdown below. It carries a 12-month warranty from the date of the repair, the same as a new component purchase, because that's exactly what it is.

Option 2: Cell Group Repair or Pack Rebuild

If the BMS itself checks out fine but one cell group is reading noticeably lower than the rest, or the pack fails a load test unevenly rather than uniformly, the fault is in the cells — not the electronics protecting them. This is a more involved repair: it means opening the pack, identifying the specific failing group, and replacing it with matched cells of the correct chemistry, capacity, and internal resistance.

We quote this after diagnostic testing rather than as a flat price, because the cost genuinely depends on how many cell groups are affected and how the pack is built. As a rule of thumb: a single failing group in an otherwise healthy pack is usually still cheaper than a full replacement battery; a pack with several groups down, or one that's simply old, usually isn't.

Not a DIY job. Matching cell chemistry and internal resistance across a pack is precise work, and lithium-ion packs carry real fire risk if reassembled incorrectly. We wouldn't recommend attempting a cell swap at home — bring it in and we'll tell you honestly whether it's worth doing.

Option 3: New Battery

Sometimes replacement genuinely is the right call, and we'll tell you that rather than repairing something that isn't worth repairing. This is usually the case when the pack is old enough that cell ageing is the underlying cause rather than a single fixable fault, when several cell groups have failed rather than one, or when there's physical damage — swelling, heat damage, water ingress into the cells themselves rather than just the connectors.

If you're at this point, our battery range covers 36V through 72V in triangle, downtube, and rear-rack formats, and our lifespan guide has a section on making sure a replacement matches your existing controller and connector before you order.

Repair Cost Guide by Voltage

Diagnostic testing is a flat £20 across every voltage — capacity load test, BMS fault check, and cell voltage balance check, so you get an actual answer rather than a guess. BMS replacement pricing scales with voltage, since higher-voltage BMS units cost more to source:

Pack voltageDiagnostic testBMS replacement
36V£20£75
48V£20£80
52V£20£80
60V£20£90
72V£20£100

Cell group repair and full pack rebuilds are quoted individually after the diagnostic test, for the reasons covered above — there isn't an honest flat price for that one, since it depends on the pack. We work on 36V, 48V, 52V, 60V, and 72V lithium packs regardless of original supplier, so it doesn't need to be a battery you bought from us.

Cells not balancing, erratic capacity readingsCell group imbalance or a weak groupDiagnostic test, then cell repair or BMS work depending on findings
Cuts out under load or on hills, otherwise fineBMS protection tripping, sometimes a weak cell group underneathDiagnostic first — often BMS replacement resolves it

If the fault sounds like it's in the motor or controller rather than the battery itself — noises, cutouts unrelated to charge level, error codes — our broader diagnostic guide to conversion kit faults covers the rest of the system.

How We Diagnose Before Quoting Anything

1
Capacity load test

We discharge the pack at a steady rate and log actual Ah delivered against its original rated capacity, rather than relying on the display's estimate.

2
BMS fault check and cell voltage balance

We check whether the BMS is reporting and protecting correctly, and measure individual cell group voltages to see whether the pack is discharging evenly or one group is dragging the rest down.

3
Honest quote before any work begins

Once we know exactly what's failed, we tell you whether repair or replacement is the more cost-effective route — and if it's a marginal call, we'll say so rather than pushing you toward the more expensive option.

Getting It Fixed in Cardiff

Drop your battery in at the workshop, or message us first if you're not local and want to talk through the symptoms before travelling. We test on the bench rather than quoting blind, and the £75–£100 BMS replacement range covers the vast majority of faults that come across our counter looking like "the battery's finished."

FAQ

Is it cheaper to repair or replace an e-bike battery?
Repair is almost always cheaper when the fault is a BMS issue or a single cell group — a BMS replacement runs £75–£100 depending on voltage, well under the cost of a new pack. Replacement becomes the better value once the pack is old or several cell groups have failed, which is exactly why we test first rather than quoting from a description.
Can I replace the BMS myself?
It's more accessible than a cell-level repair since it's a single component swap, but it still involves working inside a live lithium-ion pack with the wrong move causing a short. If you're not already confident with this kind of work, we'd recommend bringing it in rather than risking the pack, or your safety, to save the labour cost.
How long does a battery repair take?
A diagnostic test and BMS replacement are usually same-day or next-day work once the battery is with us. Cell group repairs and pack rebuilds take longer, since matched replacement cells sometimes need to be sourced first — we'll give you a realistic timeframe once we know what's needed.
Will a repaired battery still have a warranty?
A BMS replacement carries its own 12-month warranty from the repair date, since it's a new component being fitted. This doesn't extend to unrelated future cell ageing in the rest of the pack — the warranty covers the part we replaced.
Do you repair batteries you didn't originally sell?
Yes — we work on 36V, 48V, 52V, 60V, and 72V lithium packs across triangle, downtube, and rear-rack configurations regardless of who you originally bought it from.
My battery is swollen or hot to the touch — is it safe to bring in?
Stop charging and using it immediately, but don't attempt to open or repair it yourself. A swollen or hot pack is a genuine safety issue rather than a routine repair job — get in touch describing exactly what you're seeing before transporting it, and we'll advise on the safest way to handle it.

Not sure whether your battery's a £75 fix or needs replacing? Message George on WhatsApp with the symptoms and we'll give you an honest answer before you book anything in.
